A loss leader is a product you deliberately sell at or below cost to pull customers in and make the profit on the rest of the basket.

What is a loss leader?

A loss leader is a product you deliberately sell at or below cost to attract customers who then buy other, higher-margin items. The loss item itself does not make money — the logic is that a strong offer wins new customers and lifts the overall order. So you judge success not on that product’s own margin, but on the order’s and customer’s total contribution margin.

Why does a loss leader matter?

A sharp entry offer can raise your conversion rate and your average order value, because shoppers who land to grab the cheap product often add profitable items to the cart. Keep in mind, though, that the margin you give up is really part of your acquisition cost — the offer is not free even when the ad converts better. Note too that selling below cost is regulated in some jurisdictions (e.g. EU predatory-pricing rules and minimum-markup laws in several US states).

  • Starter product or trial size sold cheaply to bring first-time buyers in.
  • Bundles where a loss-making anchor product pulls more profitable items along with it.
  • Seasonal or stock clearance where a single hero product drives traffic to the full-price range.
  • Subscription or repeat-purchase items where the first order is priced low for long-term customer value.

In Shopify you can execute the strategy with automatic discounts, discount codes, or a bundle app. Track real earnings by subtracting cost of goods and fees in your analysis rather than looking at revenue alone. Build cross-sell and upsell into the product page and checkout so the cheap anchor product actually leads to a bigger cart — otherwise you just give away margin with nothing in return.
